Case study
Pax Travel · Pelerinaj Ortodox (pelerinajortodox.ro) · web + SEO
RO · translation pending
I intermediated the site delivery and owned directly the SEO commitment with contractual KPIs. I coordinated the site through the right team from my network; SEO was the piece I delivered personally, with risk on my side.
Summary
For Pax Travel, an agency specialized in Orthodox pilgrimages. I delivered the presentation website for their programs and an SEO service with a contractual commitment on measurable outcomes (keyword ranking and organic traffic). It's an example where I take the risk on the client's side: if I don't hit the targets, I bear the consequences. I ran this as an intermediated project, hub model in action: I coordinated the site through the right team from my network, and I delivered the SEO directly.
Client context
Pax Travel is a travel agency dedicated to Orthodox religious pilgrimages: destinations like Mount Athos, the Holy Land, Meteora, monasteries in Greece, Bulgaria, Serbia. The audience is very specific: pilgrims with serious expectations about itinerary, spirituality, guide, and travel logistics.
Problem
- The old site didn't reflect the specific nature of the product (pilgrimage ≠ regular vacation)
- A clear structure by destination, program, and dates was missing
- Google visibility on queries like "pilgrimage Mount Athos", "pilgrimage Holy Land" was low
- Paid marketing consumed budgets without building long-term assets
- The client wanted a partner who would guarantee outcomes, not just bill hours
My role
Consultant & intermediary, hub model in action. Pax Travel came with two needs: a website that reflected the product correctly and real SEO visibility. On the site I intermediated, picked the right team and coordinated delivery. On SEO I delivered directly, with a contractual commit on outcomes.
- Discovery with Pax Travel. I sat with the agency team, understood the real audience (pilgrims, not tourists), the itineraries, the right vocabulary.
- Team selection for the website. I picked the right designer and developer for a content-and-SEO-oriented pilgrimage site; I coordinated delivery.
- Web delivery coordination: short sprints, clear decisions, client validation at every major iteration. The client wasn't asked to mediate between vendors.
- Single point of contact: any question, any adjustment: it came to me.
- SEO commitment owned directly (the part I deliver personally). I signed a contract with clear outcome indicators (target keyword ranking and organic traffic), not just process deliverables. I carry the risk: if targets aren't hit, the client has contractual recourse.
Solution
On the website:
- Clean structure by destination (Mount Athos, Holy Land, Meteora, etc.) and dates
- Detailed program pages: day-by-day itinerary, guide, conditions, what's included, what isn't
- Content written with the right tone for a pilgrim, not mass tourism
- Clear sign-up/contact CTA on every program page
- Mobile-first, performance, semantic structure for SEO
On SEO (with contractual commitment):
- Full technical audit and prioritized remediation
- Intent-focused keyword research (informational + transactional for pilgrims)
- Content strategy by destination and spiritual guide
- On-page SEO: titles, meta, H structure, Travel/TouristTrip schema
- Thematic, relevant link building (religious publications, parishes, niche press)
- Monthly reporting on ranking + organic traffic, benchmarked against contractual targets
Outcome
- „pelerinaj" on page 1, within the first month
- Monthly organic traffic: 200 → 400, doubled
- 5 sign-up requests coming in organically
- „pelerinaj ortodox" and „Egipt pelerinaj" on page 3, „pelerinaj Sf. Munte Athos" on page 4
„pelerinaj" on page 1, within the first month
Monthly organic traffic: 200 → 400, doubled
5 sign-up requests coming in organically
„pelerinaj ortodox" and „Egipt pelerinaj" on page 3, „pelerinaj Sf. Munte Athos" on page 4
Lessons learned
- In SEO, an outcome-based commitment completely changes the commercial conversation, the client trusts me because I share the risk
- Pilgrimage isn't tourism: tone, structure and vocabulary must respect the audience, otherwise sign-up rates drop
- A small agency wins more through the discipline of monthly reporting than through marketing promises
- Risk reversal works on non-software services too, not just digital products
- On the intermediation side, the Pax lesson was specific: the client wants a single partner who owns the outcome. The site coordinated through the network + SEO delivered directly, under the same brand, behaved commercially as one offer, not as two invoices from two different vendors.
